π genioux GK Nugget
THREE FIRMS. THREE SCALES. ONE EQUATION.
BCG measures the firm, McKinsey measures the workforce, and Bain measures the
world economy. In the g-f reading, all three describe the same multiplication: HI
× g-f GK × AI × g-f PDT × g-f RL = Limitless Growth.
π Abstract
In September 2026, three of the world's leading strategy
firms published three major reports:
- BCG,
The Formula for Agentic AI Value, based on the Applied AI Index
2026, a survey of more than 1,300 CxOs and senior executives in more than
20 sectors.
- McKinsey Global Institute, Workforce in Motion, on the US workforce
through 2035.
- Bain
& Company, Technology Report 2026, on how AI's global
buildout will be funded.
They studied different questions at different scales. This
post reads them through one lens, the g-f Limitless Growth Equation. Each
firm's findings are reported as each firm stated them. The mapping to the five
factors is the g-f synthesis, and it is labeled as such throughout.
I. BCG — THE FIRM SCALE: "STRATEGIC CLARITY PLUS APPLIED AI"
What BCG found
- The
formula. BCG's own words: "strategic clarity plus applied AI can
translate AI ambition into transformative impact."
- Exhibit
1. AI value as a share of revenue: 0.9% when both capabilities are
lacking, 2.0% with applied AI only, 1.8% with strategic clarity only, and
4.5% with both. BCG calls this "five times as much AI value."
- Future-built
companies. They are 7.5% of the sample, up from 5% a year earlier.
Compared with laggards, they generate 2.4 times the top-line growth, 2.3
times the three-year TSR and three times the EBITDA growth rate.
- Measurement.
95% of future-built companies use clear KPIs. 47% of laggards measure AI
value only directionally, at best.
- Agentic
AI. Its share of AI value climbed from 17% in 2025 to 22% in 2026, and
BCG projects 39% by 2030.
The g-f reading
- BCG writes "plus." Its Exhibit 1 shows 4.5% of revenue in AI value when both capabilities are high, versus 2.0% or 1.8% when only one is high. The g-f reading: a multiplicative signal.
- Strategic
clarity ("getting the big choices right") maps to HI
guided by g-f RL: humans deciding where AI should and should not
go.
- Applied
AI ("embedding AI into how the business operates
day-to-day") maps to AI × g-f PDT: technology multiplied by
the transformation of the people and the operating model that use it.
II. McKINSEY — THE NATIONAL SCALE: "MOBILITY, NOT SCARCITY"
What MGI found
- More
jobs, not fewer. The US economy could create more jobs in the next
decade than will be replaced. MGI's words: "The next decade's
challenge is mobility, not scarcity."
- The
transition. Roughly 11 million US workers may need to change
occupations by 2035. That is about 770,000 cross-group transitions a year,
3.6 times the historical rate.
- Pathways.
One in seven workers could have a direct pathway into growing jobs. Almost
half may face an unpaved one.
- Credentials.
Roughly 85% of growing jobs require credentials or certifications. These
can twist or block a worker's path.
- Reinvention.
More than 70% of workers could require some level of reinvention. Demand
for AI fluency has increased 11 times since 2022.
The g-f reading
- MGI's
central variable is g-f PDT at national scale: millions of personal
transformations, each one a worker's own path.
- HI
is the capacity being moved. Skills travel with the worker, and adjacency
decides the route.
- g-f
GK is what turns an unpaved path into a winding or direct one: the
right knowledge at the right time.
- g-f
RL governs access. Credentials, wages and geography are institutional
choices, and leaders decide whether those choices pave the path or block
it.
- If any
factor is zero, a worker's growth stalls. A worker with an AI-fluent
profile but no credential is still blocked.
III. BAIN — THE WORLD SCALE: "ABSORB AI" AND FUND THE BUILDOUT
What Bain found
- Capital.
Hyperscaler capital expenditures could reach $780 billion in 2026, nearly
five times the level of three years earlier. By 2031, annual AI
infrastructure spending could reach $1.5 trillion.
- The
revenue requirement. Bain assumes capex at about 25% of revenue. On
that assumption, sustaining the buildout requires an AI market approaching
$6 trillion a year.
- The
gap. Consumer AI ($200–400 billion) and enterprise AI ($1–1.4 trillion) could total $1.2–1.8 trillion by 2031. That leaves about $4.2
trillion that must come from "new sources of economic value."
- Absorption.
Bain's words: "Productivity and growth depend on how quickly existing
organizations can absorb AI." And: "Superintelligence should be
used for superhuman endeavors, not just better execution of existing,
mundane work."
The g-f reading
- Bain's
gap is the AI factor waiting for its multipliers. Capital buys AI
capacity, but it does not buy absorption.
- Absorption
is HI × g-f PDT at the scale of organizations.
- The
new sources of value Bain calls for require g-f GK: knowing which
new markets, products and endeavors are worth building.
- Bain's
open questions on IP, regulation and safety are the g-f RL factor,
stated at world scale.
- Read
this way, the $4.2 trillion gap is not mainly a technology gap. It is a
gap in the other four factors.

π± V. IMPACT ON g-f TSI
- Wisdom
Lever (BPB). Three independent firms, at three scales, point to the
same structure: AI alone does not produce growth. The g-f Wisdom is to
read AI as one factor in a product, never as the whole equation.
- Leadership
Lever (BPB-TG). BCG's strategic clarity, MGI's credential barriers and
Bain's open questions on IP, regulation and safety all put the decisive
variable in leaders' hands. g-f RL is not an add-on. It is the factor that
can set the product to zero.
- Strategy
Lever (BPB-AI). The strategic move is to raise the weakest factor
first:
- for
a firm, pairing clarity with applied AI;
- for
a nation, paving pathways;
- for
the world economy, building the absorption and new-value capacity that
justify the capital already committed.
⚖️ VI. BOUNDARIES
- Firms'
findings vs g-f synthesis. Each firm's findings are its own. The
factor mapping, the table and every line labeled "The g-f
reading" are the g-f synthesis. None of the three firms uses or
endorses the g-f Limitless Growth Equation.
- BCG's
arithmetic. BCG writes "plus." Calling the pattern
multiplicative is a g-f reading of Exhibit 1, not BCG's claim.
- Nature
of the data.
- BCG's
data comes from an executive survey.
- MGI's
figures are scenario estimates for the US to 2035.
- Bain's
figures are projections built on stated assumptions, such as the 25%
capex-to-revenue ratio.
- Scope.
This is a Track B reading from primary reports only (see the Track B
note).
π§ VII. PURE ESSENCE (Juice)
BCG shows that inside the firm, clarity without applied AI
or applied AI without clarity produces a fraction of the value.
McKinsey shows that across a nation, jobs are not the scarce resource. Paved
pathways are.
Bain shows that for the world economy, capital is not the scarce resource.
Absorption and new value are.
Three firms. Three scales. One lesson: growth is a product,
and the weakest factor sets the ceiling.
HI × g-f GK × AI × g-f PDT × g-f RL = Limitless Growth.
