The tool is not the transformation.
Takeda did not begin with prompts. A global firm of about
50,000 people, across more than 80 locations, set out to rethink 80 percent of
enterprise processes by 2028. The case’s account is that discovery began to
move from broad laboratory search toward data, prediction, and targeted
validation. Scientists spent the opening weeks with data scientists before a
beaker. Failed predictions could return to the model.
Therefore the board question is not where to insert AI.
It is:

π§ EXECUTIVE SUMMARY
George Westerman and David Kiron,
“Takeda Pharmaceutical: Reimagining R&D With AI,” MIT Sloan Management Review
and EY, October 2026, Reprint 68215, is a management case. It is not a
controlled study. The research was conducted with, and sponsored by, EY. It
draws substantially on interviews with Andrew Plump and Gabriele Ricci.
The shock is operating-model, not model capability. Then-CEO
Christophe Weber set the mandate: a digital biopharmaceutical company, and 80
percent of processes rethought by 2028. Julie Kim became CEO in June 2026 and,
the case says, is building on that foundation. Market and operating color in
the piece, stated as company-reported figures, not as audited proof: about
50,000 employees, more than 80 locations, capability centers of roughly 550 in
Bratislava, 300 in Mexico City, and more than 900 in Bengaluru, a Digital
Academy reaching 70 percent of employees in initial sessions, and about 20,000
manufacturing employees in monthly digital training. Treat those as the case’s
illustrations.
The operating distinction is the load-bearing one. AI
attached to yesterday’s workflow produces local tools. AI inside a redesigned
workflow can change how value is created. Development looked like the obvious
start because it was the most expensive.
THE TEN FACTS
1. The workflow. Transformation begins when the
sequence changes. Literature, hypothesis, broad experiment, analysis becomes
data exploration, AI-informed hypothesis, computational prediction, targeted
wet-lab validation.
2. The owner. Plump did not receive a digital leader.
He became accountable for digital, data, and technology in R&D. Each leader
wore three hats: functional, caring people leader, digital. A hypothetical $50
million for AI infrastructure was $50 million not spent elsewhere.
3. The foundation.
4. The trap. Plump’s name for local experiments that
cannot scale: the pilot trap. Fewer high-impact bets. More pilots are not
transformation.
5. The principles.
6. The metric. The portfolio committee moved past
cost alone: better, faster, more efficient. In R&D, faster and better often
outweighed savings.
7. The start. Begin where AI can change the logic of
the work, not merely where today’s cost is highest.
8. The proof. Two moments moved Plump from skeptic to
believer. AlphaFold was the first. Nabla was the more decisive. Three
challenges. One protein Takeda had not been able to stabilize. Twenty predicted
sequences. All synthesized. Plump’s account: eight to 10 worked, in a region
conventional methods had not found. Not a filing.
9. The loop. A failed prediction could return to the
model. The strongest workflow is not the one that never fails. It is the one
that learns faster.
10. The gate. The case says the constraint was not
technological capability. It was whether scientists would spend a month testing
a prediction that might save six months, and might fail. Incentives, proof,
reinforcement, and permission had to move before the workflow did.

THE THREE LAYERS
The case uses “AI-native labs” for laboratories designed
around AI from inception, not labs with AI attached. Three overlapping layers:
data-fluid infrastructure, agentic systems that can suggest the next
experiment, and physical automation. Takeda modified the Kendall Square design
mid-construction.

The head-count, center, academy, and training figures are
company-reported illustrations inside a sponsored case, not audited proof. The
$50 million figure is a hypothetical trade-off, not a disclosed spend. The
Nabla result is Plump’s account. Eight to 10 of 20 does not establish a general
hit rate. “AI-native labs” is the case’s term for a design still being built.
The case itself asks whether Takeda can retain talent, spread the shift through
thousands of people, hold the culture under economic pressure, and resist
recentralizing or cutting the capability build. This brief does not establish
causation between any choice and a filed clinical or financial outcome.
